Northwind — re-architecting for 10× scale.
A logistics SaaS hitting the wall at peak traffic. We migrated their stack from a Heroku monolith to a multi-region setup on AWS — without a minute of downtime, and cut the cloud bill 38% in the process.
The challenge
Northwind's logistics platform was a single Rails monolith on Heroku, in one region, falling over at peak traffic and getting more expensive with every band-aid. They needed real headroom — fast — without a risky big-bang rewrite or any customer-facing downtime.
What we built
We re-platformed onto AWS with everything defined as code, decomposed the hottest paths off the monolith, and put an event backbone between services so the system could scale by region instead of by credit card.
- Infrastructure-as-code with Terraform across every environment
- Multi-region ECS with autoscaling and a Kafka event backbone
- Postgres replication, Redis caching, and full observability
- A phased, dual-write migration with instant rollback at each step
How it went
The cutover happened without a single minute of downtime. The platform now absorbs 10× its previous peak, the monthly cloud bill dropped 38% — roughly $2.4M a year — and Northwind's own team runs it from the runbook we left behind.
By the numbers.
“They cut our cloud bill by a third and shipped the migration without a minute of downtime. The runbook they left us is better than our internal docs.”
Let's give you headroom.
